We build your AI.
Or we build your AI team.

ForceForge helps small and mid-sized organizations put AI to work where it actually pays: the back office. We assess, build, and deploy complete solutions on your infrastructure — or we embed with your people and train them to build their own. Either way, you grow without spiking costs, and without depending on consultants forever. Including us.

01

Three tiers. One ladder.

Every engagement is fixed-scope and priced in advance. Start where it makes sense; climb only if it pays.

Tier 1 — Recon

Assess before you spend

A fixed-fee readiness assessment of your operation. We map your back-office workflows, score the automation candidates, and run honest build-vs-buy analysis on any vendor you're considering.

  • Workflow map with hours-saved estimates
  • Vendor security questionnaire & evaluation
  • A roadmap with real price tags — build, buy, or skip
Fixed fee · 2–3 weeks
Exit ramp: a plan you can execute with anyone — including without us.
Tier 2 — Forge

We build it, you own it

Purpose-built tools designed around your needs, privacy requirements, and budget — deployed to your infrastructure. Local, on-premises AI available for complete dominion over your data.

  • Fixed-price builds scoped from your Recon
  • Deployed to your systems, integrated with what you run
  • On-prem AI option: nothing leaves your building
Fixed price per build · scoped in advance
Exit ramp: a Sustain retainer keeps it healthy. And if your tool solves an industry-wide problem, we'll help you license it to your peers. You own the product and the revenue. We run the operations.
Tier 3 — Embed

We build your team

Your domain experts already know the business better than any consultant will. We embed with your team, learn how the work gets done, and train your people to streamline it themselves.

  • Hands-on AI training for your existing staff
  • Over-the-shoulder support building real tools on real work
  • Playbooks your team keeps — and keeps improving
Fixed fee · scoped to your team
Exit ramp: an on-call subscription — a few hours a month, whenever you need a hand.

What we believe

BELIEF 01The real wins are in the back office

For small business, AI's payoff isn't a chatbot on the homepage. It's process improvement and automation in the unglamorous work — intake, records, reporting, follow-up — where hours hide and margins live. Don't take our word for it. MIT counted.

BELIEF 02An AI-literate workforce punches above its weight

A small team that knows how to use these tools can carry the workload of a much larger one. That's how you expand capacity and take on more without spiking headcount or cost.

BELIEF 03Self-reliance beats dependence

You should be able to build and run the tools that drive your business without renting a consultant forever. We measure success by how little you need us afterward.

BELIEF 04Small business should buy from small business

AI finally lets a small team build custom software at a price a small business can afford. You no longer have to rent one-size-fits-nobody seats from an impersonal platform. The craftsman model is back, and we intend to prove it.

Our philosophy

01US-only AI processing

Data is processed by named, US-based AI providers under written terms — or fully on your premises. No mystery supply chain.

02Licensed data only

Data enrichment comes from licensed commercial sources under their terms of service. We don't scrape, and we can prove it.

03Sensitive data behind authentication

Every record lives behind login-gated, role-appropriate access with encryption in transit. Sensitive data never rides in an email attachment.

04No training on your data

Your data is never used to train or improve AI models — ours or anyone else's. It's in the contract, not just the marketing.

05No vendor lock-in

Data providers and AI models are swappable components. Your tools are never hostage to a single vendor's pricing or roadmap — including ours.

06Honest outputs

Anything we generate for the real world carries hard rules: no invented facts, figures, or credentials, and a human review step on every output.

We publish the questions we'd make any vendor answer, and we hold our own tools to them first.

05

Why the anvil

A forge is where raw material becomes something useful.

The metal was always strong — it just wasn't shaped yet. That's your business data, your workflows, your people's untapped hours. Force is where we come from: twenty years in the armed forces, where being careful is the job. Forge is what we do: take what you already have and hammer it into tools that work.

And the anvil? It's not the flashy part of the shop. It's the steady, precise thing underneath — the surface everything gets built on. That's the role we want in your business: not the show, the foundation.

06

Founder

Jim Garton served twenty years in the Army: a decade in Explosive Ordnance Disposal, defusing bombs in Baghdad and training partner forces around the world to do the same, then seven more as a logistics warrant officer, running the systems that keep an army supplied. It's a career that teaches you two disciplines most consultants never get: stay calm while you work the problem, and respect what happens at scale when the process is wrong.

He's spent the years since building AI and data tools inside defense, intelligence, and enterprise environments, and now brings that discipline to organizations that can't afford recklessness: systems that treat your data like the sensitive material it is, and that measure success in outcomes you can count, not activity dashboards.

(We do, however, make outstanding dashboards.)

ForceForge is the practice built around that standard.

Put something on the anvil

Bring us the problem, the workflow, or the team. We'll tell you honestly whether to build it, buy it, or learn it — and then we'll help you do exactly that.
